Soil First: Bokashi, Living Compost, Microbiology and the Future of Regenerative Agriculture

What happens when we stop treating soil as an inert growing medium and start recognising it as one of the most complex living ecosystems on Earth? In this discussion, we explore the “Soil First” approach to regeneration, soil ecology and community composting. Rather than simply trying to be “less damaging,” regeneration asks how we can actively improve the health, resilience and biological function of our soils. The conversation looks at the vital role of soil microorganisms in nutrient cycling, soil structure, water retention and plant health. Instead of focusing only on feeding plants with conventional inputs, the Soil First approach focuses on supporting the bacteria, fungi, protozoa and other organisms that make nutrients available naturally. We also explore how plants communicate with the soil microbiome through root exudates and chemical signalling, attracting the organisms they need to access specific nutrients. This complex biological relationship is part of nature’s operating system—and restoring it can help rebuild degraded soils. A major focus is the Compost Club model, which transforms household food waste into high-quality living compost through a multi-stage process: Food waste is collected from local households. It is fermented using the Bokashi method. The fermented material is blended with carbon-rich woodchip and biochar. It is processed through an aerobic thermal composting system. The compost is matured to encourage fungal networks and biological diversity. Composting worms are introduced once temperatures have cooled. This combination of Bokashi fermentation, thermal composting, Johnson-Su-style maturation and vermicomposting creates a biologically active soil improver designed to return organic matter and microbial diversity to the land. The discussion also examines the difference between living compost and many commercially available compost products. Living compost is not simply decomposed material—it contains an active and diverse community of microorganisms capable of supporting nutrient cycling, aggregation and long-term soil function.
