How One Man Turned Royal Enfield Into a Global Empire

The Bullet has been on Indian roads since the 1950s. By the late 1990s, the company that made it was losing money, barely running, and being discussed in boardrooms as a problem to be solved — meaning shut down or sold. One person decided that was the wrong answer. He was 26 years old. His name is Siddhartha Lal. His father, Vikram Lal, had built the Eicher Group into a sprawling conglomerate — tractors, trucks, garments, auto components, Royal Enfield. Sixteen businesses. Siddhartha inherited a portfolio. He gave back thirteen of them. What you'll find out in this episode: → The conglomerate that almost killed the Bullet. By the late 1990s, Eicher Group had 16+ businesses and a loss-making motorcycle brand that nobody outside the army and a small cult of loyalists cared about. The Bullet was famous — but famous does not pay salaries. The conventional business advice was to cut losses on Royal Enfield and focus on the businesses that actually made money. Siddhartha Lal heard that advice and made the opposite call. → The bet: sell 13, keep 2. When Siddhartha Lal took charge of Eicher Motors around 2000, the first thing he did was exit. Tractors — sold. Garments — sold. Components — sold. Thirteen non-core businesses, built over decades, gone. He kept two things: Royal Enfield, and the commercial vehicle business that became a joint venture with Volvo (VECV). The logic was not financial. It was simpler: businesses without soul can be copied. The Bullet cannot. → The engine that saved the brand. The Bullet had a quality problem that no amount of nostalgia could paper over. Oil leaks. Reliability issues. The motorcycle that soldiers had trusted for decades was embarrassing its owners in cities. The Unit Construction Engine — UCE — was Siddhartha Lal's technical investment: a modern engine platform that kept the Bullet's character, its sound, its look, and its weight, but ran like something built in the 21st century. Without the UCE, nothing else that followed would have worked. → The Classic 350 and the waiting lists. In 2009, Royal Enfield launched the Classic 350. It was not a new motorcycle. It was designed to look like it had always existed — round headlamp, chrome details, retro geometry, that unmistakable exhaust note — but it ran cleanly, reliably, and it was priced in a segment that no competitor had taken seriously. The waiting lists ran to months. Young India discovered the Bullet. The cult that had always existed grew into a market. → Going global with the Himalayan and the 650s. The Classic 350 was the foundation. Royal Enfield built a product playbook on top of it: the Himalayan for adventure riders, the Meteor as a cruiser, the Interceptor 650 and Continental GT 650 as a premium export play designed in collaboration with a UK technical centre. Royal Enfield became the world's largest manufacturer of motorcycles in the 250-750cc mid-size segment. India's most iconic two-wheeler brand was now outselling Harley-Davidson in its own category globally. → The Eicher multibagger and the Lal family billions. Investors who bought Eicher Motors stock in the early 2000s and held it made one of the greatest returns in Indian stock market history — ₹1,000x+ over a fifteen-year period. The Lal family became multi-billionaires. The company that was almost shut down is now one of India's most valuable manufacturing brands, with Siddhartha Lal based in the UK, still architecting the next chapter.
