Okay, but what's the point? To conduct these interviews well and ensure they're meaningful for everyone, you need a bit of method: Suggest a meaningful pace to maintain a close connection with everyone. Discuss in an atmosphere of trust, knowing that you won't be judged or attacked. In short, with kindness, CARE, and sincerity. Adopt an active listening approach to truly hear what the employee is saying, dig deeper, clarify, fully understand, and discuss if necessary to align points of view. Explore all topics without taboos. Provide feedback on the employee's work and behavior to identify constructive areas for improvement. Request feedback on your own work, behavior, and management to try to improve your practices. - Don't treat these meetings as a mandatory exercise, but as an opportunity to understand what works and doesn't work in the company and thus identify areas for improvement that can lead you to success. And to best achieve these points, I've compiled a standard 15-question questionnaire, primarily inspired by Ben Horowitz's one-to-one questionnaire, described in his book "The Hard Thing About Hard Things," but also supplemented by other sources on management and my own experience. Question 1: If we could improve in any way, how could we do it? Question 2: What is the organization's number one problem? Why? Question 3: What's not cool about working here? Question 4: What's great here? Question 5: Who is truly great at this company? Who do you admire? Question 6: If you were the manager, what would you change? Question 7: What don't you like about the product? Question 8: What is the biggest opportunity we're currently missing? Question 9: What aren't we doing that we should be doing? Question 10: How happy are you working here? On a scale of 0% to 100%, rate your level of satisfaction. Question 11: In the last 6 months, what have you accomplished/experienced/done that made you most proud? (successful moment) Question 12: In the last 6 months, what have you accomplished (or not accomplished) that you are least proud of? (loose moment) Question 13: In the last 3 months, what actions did you most enjoy doing in your job and what gave you the greatest satisfaction? Question 14: Over the past three months, what actions did you least enjoy doing in your job and what caused you the most dissatisfaction? Question 15: What other topic would you like to discuss but haven't yet (evaluate the effectiveness of the grid and open the discussion)? I always conclude this questionnaire by asking if there are any other problems or issues we should discuss together. I provide feedback and request feedback. I remind you that, for any questions, I remain available via a remote Slack channel, and that you should not hesitate to reach out so that discussions aren't limited to two hours every year. This process, when conducted properly, allows me to identify the best ideas, the biggest problems, and the main obstacles to my team's well-being.
