The AI Transformation Paradox – Gihan Perera, Leadership Futurist

Microsoft’s annual Work Trend Index for 2026 revealed something striking about AI adoption, and it explains why so many AI initiatives struggle or fail. Two findings stand out: 65% of employees fear they are falling behind with AI adoption at work. Only 13% of employees who improved their workflows using AI were actually rewarded for it. That gap between effort and recognition is what Microsoft calls the “transformation paradox”. The people are ready, but the organisation isn’t rewarding them. Or the organisation is pushing ahead, but the people are left behind. Microsoft identifies four stages of AI readiness: Stalled: Neither the organisation nor its people are making progress. Blocked: People want to move forward, but organisational policies are holding them back. Emergent: Both sides are making progress, though not yet at the leading edge. Frontier: The organisation and its people are aligned and moving ahead together. According to Microsoft, 50% of organisations sit in the emergent stage.
